Growth, leadership change, disengagement and restructuring are the clearest signs your current messaging can no longer carry the business forward, and the gap between what leaders say and what employees actually feel day to day starts to show fast.

Most organisations in Australia do not notice the drift until it costs something. A restructure lands badly, a leader's vision never reaches the frontline, or workplace communication quietly slips. That gap costs trust first.

Key Takeaways

Fast growth changes who needs information, how often and through which channel, often faster than existing habits and processes can realistically keep up.
Leadership transitions expose whether messaging was ever genuinely built around the organisation or simply around one departing person's style.
Disengagement is frequently a communication gap in disguise, not a standalone culture problem that training alone will fix.
Mergers need one unified voice, fast.
The right moment to invest is when you can name the specific trigger clearly, not when frustration finally forces the decision months later on

Does Your Business Communication Still Match Your Team Size?

Growth is the trigger most leaders see coming and still underestimate. A team of forty people can run on hallway conversations and a shared inbox, but a team of four hundred cannot, and old habits start creating confusion rather than clarity.

Corporate Crayon builds a marketing communication strategy that scales with headcount rather than against it, starting with structured research into how information actually moves through your teams and where it breaks down today.

Growth signal: if new hires are still learning company direction through word of mouth rather than a defined channel, your current approach was built for a smaller organisation than the one you now run.

If you are still relying on the same one or two channels you used at half the size, that is worth acting on now. A written communication plan reviewed twice a year keeps pace with growth. It stops the drift before it starts.

What a Leadership Change Reveals About Your Communication

A new CEO, MD or CPO rarely inherits a communication approach built with them in mind. Most inherited systems reflect the previous leader's personal style, which is exactly why they often stop working within the first few months of a transition.

According to Gallup's 2025 State of the Global Workplace research, global employee engagement fell to 20% in 2025, down from a high of 23% in 2022-2023. This marks the first time engagement has dropped for two consecutive years running.

That kind of shift shows how habits which once worked can quietly stop delivering results once the conditions around a business change, especially after a leadership transition disrupts what people are used to hearing.

This is the moment to ask a harder question. Was your approach ever a genuine strategic communication strategy, or simply a set of habits that depended on one person explaining them to everyone else? Treat that discomfort as useful information.

Is Disengagement Really a Marketing and Communication Gap?

Falling engagement scores get blamed on culture more often than they deserve. A marketing and communication gap is frequently the real driver, because people who do not understand direction struggle to feel connected to it.

Gallup's research puts a firm figure on what that gap actually costs. Low engagement cost the world economy an estimated $10 trillion in lost productivity in 2025 alone, equivalent to about 9% of global GDP.

According to Gallup's meta-analysis work, stronger engagement links to better business-unit productivity, profitability and sales, though Gallup stops short of publishing an exact percentage for that relationship in its latest global report.

Closer to home, Gallup's regional data shows Australia and New Zealand's job market optimism dropped 12 points this past year, slipping from first place to second worldwide behind Southeast Asia, a shift worth watching closely.

This piece on internal communications and employee engagement breaks that connection down in more practical detail for Australian HR and People and Culture teams currently weighing up exactly where to focus next.

Engagement signal: teams who can recite company values on paper but cannot explain what those values mean for their own role are usually missing structured messaging, not motivation.

Watch for that disconnect specifically, because it almost always traces back to communication that never reached people in a form they could actually use day to day at their desk. Effort is rarely the problem here.

Do Mergers Demand Integrated Marketing Communications Now?

Mergers compress every communication challenge into a shorter timeframe. Two workforces and two histories of how things get said need to become one voice, which is exactly what a deliberate marketing communication strategy delivers.

Combining two workforces without a shared communication approach tends to surface every existing messaging weakness at once, since there is no established shared voice for people to fall back on during the transition.

Explore Corporate Crayon's approach to integrated marketing communications if a merger, restructure or leadership change has touched your organisation in the last twelve months and internal messaging has felt disjointed since.

Corporate Crayon works alongside existing HR and People and Culture teams during these periods, adding research and communication capability rather than replacing the internal work already underway across the wider business.

Conclusion

You do not need every trigger present at once to justify the investment. One clear signal, backed by evidence rather than a feeling, is usually enough to start the conversation with your leadership team about what comes next.

At Corporate Crayon, we help HR, People and Culture and leadership teams across Australia turn communication gaps into practical, research backed strategies, built around real evidence rather than guesswork or assumptions.
