Open-source framework, SDKs and managed cloud product
- Designed KIFF around a simple operational problem: when humans, services and AI agents share state, the actor proposing an action should not also be able to approve and execute it without an independent runtime check.
- Built a reusable Go coordination protocol around events, state, decisions, action contracts, permissions, approvals, evidence and audit. Domains keep their own business vocabulary; KIFF provides the mechanics for validation, execution records, lifecycle views and state replay.
- Made the trust boundary explicit in code: callers cannot self-approve; approval records, reviewer authority and segregation-of-duties checks are handled by the runtime. Consequential actions are represented as typed contracts rather than unconstrained tool calls.
- Designed the system for real operational use: domains can be verified before shipping, actions can be idempotent, execution and failure are recorded, and a complete chain can be inspected later to answer what was proposed, why it was allowed, what ran and what happened.
- Built kiff-guard as the connection layer for existing agents. In observe mode it audits live tool calls and learns the action catalogue; in enforce mode it makes a decision before the tool runs and withholds anything that is not explicitly allowed. Framework adapters connect the same governance logic to Agno, LangGraph, OpenAI Agents SDK, Google ADK, Strands, Microsoft Agent Framework, OpenClaw and other stacks.
- Building KIFF Cloud as the managed runtime and product layer: multi-tenant API, authentication, domain authoring, dashboards, billing metering, tenant isolation, infrastructure automation and operational documentation, while keeping the open-source framework clean and independently useful.
Senior Consultant - Agile Transformation & TOM at RTL Group / Broadcasting Center Europe (2025-01 – 2025-12)
- Led the design of an Agile transformation for a ~225-person organisation spanning software engineering, broadcast and network operations, and commercial/support functions.
- Turned a complex, project-based environment into a practical transformation roadmap covering governance, cross-team collaboration, operational deployment and tribes. Delivered the core framework in 3 months against a 6-month plan.
- Set up the Agile Release Train and facilitated the first PI Planning with 100+ participants. Established the roles, cadences, backlogs and decision forums needed for teams and leadership to work from a shared picture.
- Worked directly with senior leaders to redesign how priorities, dependencies and progress were discussed, using a unified Confluence toolkit linking strategic themes to epics, features and value streams.
- Coached teams and leadership and enabled 48 people on SAFe learning paths, adapting the material to the organisation rather than applying a framework mechanically.

- Supported 16 Scrum teams in an 80+ person global e-commerce programme, connecting product, engineering, architecture and delivery leadership across several countries and time zones.
- Facilitated PI Planning, reviews and cross-team alignment with audiences of up to 150 participants, helping stakeholders make trade-offs visible and decisions actionable.
- Led delivery governance for Order Management and Delivery Services, including multi-region integrations with Narvar, Fluent Commerce, Adyen and other commerce capabilities.
- Took over a headless commerce migration from SAP Hybris to Next.js / React after repeated failed attempts and the departure of the lead PM. Rebuilt the delivery model, onboarded Product Owners, clarified ownership and helped the programme reach a working MVP in 18 iterations.
- Built the evidence layer for delivery conversations through Azure DevOps queries, WIP and blocker visibility, Power BI dashboards, flow metrics, throughput and cycle-time analysis. Used it in reviews and Inspect & Adapt sessions to move discussions from opinion to evidence.
- Worked with formal and informal decision-makers to address team structure, ownership and performance issues - the organisational and political work required to make the technical roadmap executable.
